The Challenge

Undergoing significant growth and facing challenges in managing an expanding project portfolio, improving operational efficiency, and developing a robust internal framework to support its evolving needs. Key issues included:

  • Project Programme Management: The company had multiple projects running concurrently, but there was no clear structure to ensure they were delivered on time, within budget, and meeting quality standards.

  • Operational Inefficiencies: The organisation lacked streamlined processes and governance to manage operational growth effectively.

  • HR and Governance Framework: There were gaps in HR policies, performance management, and compliance across the organisation.

  • Financial Oversight: The company struggled with budget forecasting, cash flow management, and capacity planning.

My Approach

I was engaged to provide leadership across operations, project management, governance, HR, and financial oversight. My strategy involved improving efficiency, implementing a robust governance structure, and ensuring the alignment of operational strategies with the company’s growth objectives.

1. Project Programme Management

  • Programme Structure: I developed and implemented a comprehensive project management framework to ensure all projects and sub-projects were delivered on time, within budget, and to the required quality standards.

  • Resource Allocation: By improving capacity planning and defining roles more clearly, I ensured the efficient use of resources across projects, reducing delays and improving project delivery times.

2. Operational Process Improvements

  • Efficiency & Cost Reduction: I conducted a thorough review of operational processes, identifying bottlenecks and inefficiencies. I implemented changes that streamlined workflows, optimised the use of people’s skills, and significantly reduced operational costs.

  • Governance Framework: I introduced a robust governance framework, including decision-making protocols and risk management procedures, to ensure smoother operations and better capacity planning.

3. HR Framework & Policy Development

  • Comprehensive HR Framework: I led the creation and rollout of a comprehensive HR framework, covering new starters, performance management, staff development, rewards, and disciplinary procedures. I worked closely with external partners to ensure it was aligned with industry standards and the company’s needs.

  • Policy Compliance & Updates: I ensured that all employees, including senior management, had access to up-to-date employment policies, which were legally compliant and aligned with the company culture.

4. Financial Oversight & Budget Management

  • Budget & Cash Flow Management: I took charge of overseeing departmental budgets, forecasting, and cash flow management, ensuring financial resources were allocated efficiently and within budgetary constraints.

  • Cross-Departmental Commercial Plan: I created and monitored a cross-business commercial plan, aligning all departments toward common financial goals and ensuring that the business operated within its financial means.

5. Governance & Accreditations

  • Compliance & Certification: I worked to ensure the company’s certifications and accreditations were always up to date and readily available when needed, reducing the risk of non-compliance.

  • C-Level Partnerships: I partnered with other C-level executives to ensure the organisation’s finance and company secretariat functions were established and functioning efficiently.

Why It Was Important

The Company required a strong operational foundation to support its growth trajectory. Without a clear project management framework, streamlined operational processes, and updated governance structures, the company risked inefficiency, missed deadlines, and a failure to scale effectively. The changes I implemented ensured the company was not only compliant but also positioned to grow sustainably.
